How to Compare AI Hardware Supplier Quotes Beyond Unit Price

A quotation checklist and worked first-batch example for US, UK and European AI hardware teams sourcing in Shenzhen and the Greater Bay Area.

Compare the same deliverable, not just the same quantity

The useful comparison is the cash required to receive an agreed number of accepted devices, at the same design revision and test coverage. Separate one-time charges, recurring unit costs and exclusions. Record who pays when a unit fails, a component changes or delivery slips. Only then compare the headline price.

For an overseas team meeting suppliers in Shenzhen, this is a practical way to turn a sourcing discussion into a decision. A lower board price may be attractive, but it does not answer whether firmware loading, functional tests, enclosure assembly or the work needed to release the batch is included. This guide is a purchasing worksheet, not a ranking of factories.

Freeze the RFQ package before requesting revisions

Give each supplier the same request for quotation, or RFQ. Assign it a revision and date; identify the product configuration, quantities to quote, intended destination and acceptance criteria. Keep optional features separate. When a supplier proposes a different component or process, ask for an explicit alternate quote instead of silently changing the comparison.

Seeed's published PCBA guide describes Gerber files and a bill of materials as basic quotation inputs, with assembly information from the same design revision. It also calls for firmware and pass/fail instructions when programming or functional testing is ordered. That illustrates why a slide deck alone is not a complete manufacturing brief.

Begin with a non-confidential scope. Share detailed engineering files only through agreed confidentiality and access arrangements. Ask each supplier to return an assumptions-and-exclusions sheet with its quote; unanswered fields should remain unconfirmed, not default to zero cost.

Use one comparison sheet with these cost lines

Use one currency and a recorded conversion assumption when necessary. Ask for separate pilot and repeat-order quantities rather than assuming a prototype price will continue at volume. The categories below are a suggested worksheet; the actual scope depends on the product and agreement.

A worked example: the cheaper unit can cost more upfront

The figures below are entirely hypothetical US-dollar amounts, not current Shenzhen prices. Assume the same specification and functional-test scope, 100 units built and all 100 accepted. Both offers exclude freight, import charges, certification and post-shipment service. Those exclusions must be added consistently before making a real decision.

Offer B has a unit price US$6 higher, yet this first batch costs US$800 less because setup and testing are different. That does not make B the better supplier: engineering capability, test quality, ownership and delivery still need assessment. It simply shows why unit price alone is insufficient.

For a repeat order, obtain a new comparison that states which setup charges genuinely disappear and which recur. Do not spread tooling over an ambitious lifetime sales forecast to make today's cash requirement look smaller.

Make the word 'tested' specific to the device

For illustration, a battery-powered acoustic monitoring node may need checks of microphone capture, firmware identity, power consumption and the intended alert workflow. A board that powers on is not evidence that the complete AI application performs acceptably. Agree which checks happen on every unit, which use samples, and which belong to design validation rather than routine production.

Seeed distinguishes assembly inspection, electrical checks and functional testing; its functional test depends on a customer-provided plan. Treat that distinction as a prompt to define your own coverage, not proof that any supplier's default inspection validates the product.

Specify the test-plan revision, fixture version, pass criteria, retained results and disposition of failures. Keep product-level performance validation separate from a factory's ability to manufacture the agreed design. A supplier quote cannot substitute for a destination-specific safety or market-access review.

Separate a yield assumption from a payment obligation

Ask whether you are buying a number of production starts or a number of conforming, accepted devices. Then agree the response to failures: who investigates, who pays for extra material and retest, and whether replacements delay the batch. A percentage in a spreadsheet is not an agreed allocation of that risk.

For internal planning, divide the comparable batch cost by the accepted units. Holding the hypothetical US$6,300 cost fixed, 90 accepted units would mean US$70 each rather than US$63. This is arithmetic sensitivity, not a forecast of supplier yield. A contract requiring replacement at the supplier's expense changes the cash analysis; a delayed replacement may still affect the launch.

Track quote versions and approved changes alongside the design. Keep a separate contingency for unresolved risks instead of treating guessed rework costs as a supplier commitment.

Compare payment timing and arrival dates separately

Put deposits, component purchases, tooling payments, release payments and expected customer collections on a dated cash schedule. Two equal totals can require different amounts of cash before the first customer delivery. Record quote validity and the event that starts each promised lead time.

Seeed's guide distinguishes production from file confirmation to packing from file-review delays and subsequent shipping. Ask your chosen supplier to define its own start and end points; do not assume a quoted production period is an arrival commitment.

ICC explains that Incoterms 2020 allocate buyer and seller costs, risks and obligations. Record the agreed rule, version and named place, then ask a qualified logistics or trade adviser to check the transaction-specific allocation. Confirm excluded freight, insurance and import-related amounts separately; do not infer an all-in landed price from a factory unit quote.

What to resolve before placing the first order

Ask the shortlisted supplier to confirm one scope matrix, one cost sheet, one acceptance plan and one payment-and-delivery schedule. Unresolved items need an owner and a date. If an exclusion changes the first-batch economics, compare revised offers before authorising the order.
